Before we started working together

The channel had an early burst of growth and then plateaued. In the 6 months leading up to our first call, views were flattening, hard to predict, and she didn’t have a clear framework for why certain videos took off while others stalled.

Nearly 9× the views, 11× the watch time, 10× the subscriber growth, and 6.6× the ad revenue, all on the same channel, in the same niche, with the same host. And that’s just the YouTube ad revenue. Her actual business revenue, the coaching offers the channel exists to support, roughly quadrupled over the same period.


What we did

We ran my system on her channel. That means we stopped guessing and started pulling the handful of levers that actually move views, watch time, and subscribers on YouTube: topic selection, packaging (title and thumbnail), the hook, retention through the first act, and CTR diagnostics on every upload. These are the levers that matter. Most creators either don’t know they exist, treat them in isolation, or pull them in the wrong order.

Working smarter, not harder, looked like this:

  1. Diagnosis first. Before changing anything, we figured out exactly who the channel was for, what her audience was actually clicking on, and where similar channels were winning that she wasn’t.

  2. Decisions driven by her analytics, not guesses. Every recommendation came out of her own retention curves, click data, and audience behavior. No generic “post more” or “try Shorts” advice.

  3. Targeted, high-leverage changes. Sharper hooks. Better packaging. Tighter first 30 to 60 seconds. Smarter topic selection aimed at what her audience was searching for and watching. All doable inside a twice-a-month upload schedule.

On the retainer, we keep tuning those same levers with every new upload, so the system gets sharper as the channel grows, not looser.


The bigger picture

  • Grew from 6,500 to 26,105 subscribers

  • Email list went from 900 to over 3,000, a direct pipeline into her coaching business

  • Business revenue roughly 4× over the same 6-month window

  • All of this while posting only twice a month

A few targeted changes, pulled in the right order, compounded into a step-change in views, watch time, subscribers, list growth, and, most importantly, the business the channel was built to feed.
