The Prediabetes Coach

Niche: Health/Prediabetes Education
Engagement: Two 60-minute strategy calls

After implementing [Bryan’s] recommendations, I saw improvements almost immediately. And for the first time, I truly understood why things were working.
— The Prediabetes Coach

Before the calls

The channel had an early burst of growth and then plateaued.

  • Views were flattening and hard to predict

  • Recent 7–8 minute videos showed:

    • CTR: 4.9%

    • Mid-video retention (around ~4:00): 45%

  • She didn’t have a clear framework for why certain videos took off while others stalled

She did not know why some videos worked and others stalled.

What we did (in the first 60-minute call)

We focused on a few high-leverage moves:

  1. Niche and competitor diagnosis

    • Clarified who the channel is actually for

    • Identified where similar channels were winning — and where she could differentiate

  2. Analytics review (CTR + retention)

    • Walked through retention graphs to pinpoint drop-off moments

    • Reviewed CTR patterns across uploads to see what was (and wasn’t) getting clicks

  3. Simple, actionable fixes

    • Clear tweaks to framing + first 30–60 seconds

    • Practical adjustments designed to lift both clicks and watch time

    • All doable with her current workflow

She left with a short list of changes and implemented them immediately on her next uploads.

What happened after Call 1

On the next batch of videos:

  • CTR increased from 4.9% → 8.8%

  • Mid-video retention (~4:00) improved from 45% → 56%

  • New uploads started pulling above her recent baseline as more people clicked and stayed watching

What happened after Call 2 (90-day results)

After our second call — where we doubled down on what was working and refined the strategy based on new data — the results showed up clearly in her longer-term analytics.

Last 90 days:

  • 179,938 views (+315% vs the previous 90 days)

  • 10.4K hours watch time (+431%)

  • +3.9K subscribers (+464%)

  • $1,025.51 estimated revenue

In other words: a few targeted changes to CTR + retention compounded into a major step-change in views, watch time, subscribers, and revenue — driven by strategy, not a complete overhaul of her channel.
